I’ve seen this kind of delay with Hybrid when heavy filters are involved. In my case, it wasn’t actually “stuck” — it was building the filter chain and buffering frames before x264 really started. QTGMC is great, but it’s very CPU-heavy and can cause long startup times, especially on the first pass.
What helped me was doing a short test encode, lowering the QTGMC preset, and checking disk speed and antivirus activity, since real-time scanning can slow down temp file access a lot. Also worth checking if Hybrid is set to use software decoding only.
If you ever want to inspect or remux files separately, https://www.movavi.com/learning-portal/mkv-editors.html has a decent overview of simple tools. It helped me understand container handling better without digging into docs.
